Skoda Octavia Instrument acting strange...

The speedo needle flickers for approx. 8secs after I turn the key to ignition (or start). The rest of the gauges are perfectly calm until the flickering is over, but first then will they find their right position.
I've seen the same problem with the fuel gauge too.
This problem occured the first time after I changed the whole instrument. I've had the needles off the instrument and but them back on because I needed to change the dials/foil too.
This instrument is off a VW Golf IV, but when I put the original back in it does the same, but maybe with the fuel gauge or rev counter. The problem did go away one day after being there for 2-3months. But it came back after I removed the whole instrument again :(
How do I solve this problem?
