what I did is i started to work on my middle first, then my front ect. and also I did a straddle against a wall and i got down as far as i could and after I did that everyday for awhile, i got my splits. I was getting mine for cheerleading. GOOD LUCK!!! ; )

I think you should try to stay in the position (as far as you can go) 20 sec. because the muscles are protecting you and it gets better after 20 sec. you can improve faster also.
