Joaquin Phoenix didn't fail at all.

The role he had to play was much more difficult than the others were. It was a very "complicated" role, and in fact, he did the best acting job here by far.

The "mob" loves heros, this is why he didn't win the academy award, and if you remember the ceremony, many in the audience were shocked when he didn't win.

Probably one of the best performances by an actor I have ever seen.
