Did you use foam board for the displacer? You need to do a good job in counter balancing the displacer and test this by spinning the fly wheel. I also used two fly wheels one aluminum and one CD and that also helped.
The biggest issue I had was air leaks. So I tested the air tightness by blowing air into the engine with soapy water around all the joints to identify any air leaks. I had to seal the engine using silicon seal and not hot glue as in the original instructions.

i think it might have to do with the displacer being too heavy, and help?
