One of the big mistakes, I think, was devoting three episodes to Mao's antics. Maybe have the one episode where they explain his origins to show the problems with Geass and some of the less happy aspects of C.C.'s past deeds, but please no more time devoted to him. He became an obnoxious distraction quickly.
