The ice was still a foot thick but perforated or candled. It was a cold morning so the surface ice was solid but by afternoon you might have fallen through even a foot of candled ice. As the lake melts the shallow spots open up first so if you are not careful you could end up wet but not swimming. If you wait until the sun softens the surface by noon or so you might end up wet and swimming in very cold water with almost no way out as the ice just disintegrates.
