A soul reapers duty is to protect souls and purify hollows. He does neither. He is unfit to be a soul reaper so he doesn't really have a zanpakuto, only an asauchi.

A Zanpaktou understands it's wielders soul, if you're going to say "He did kill hollows at one time and did protect souls at one time"

It fits his personality because he's adapted to the weapon, without it, Hanatarou>Aizen.

The powers and appearence of the shikai and bankai depend on the personality of the owner. Kenpachi is a ruthless, bloodthirsty animal with no interest in a special attack or a sercret move. His zanpakuto is bare because a normal blade suits him just fine in battle.

What you saw last episode was his second form of his Fullbring which takes the appearance of a Shinigami but nowhere near the power, then you get his third Fullbring form which is the White and Black armour thing, and you know what happens after that xD
