I've heard that some people substitute tofu to mimic the consistency for the eggs, but you would also need to modify the recipe to adjust the flavor, etc. Sadly, I've never made this type of substitution before, so I'm not sure what exactly to advise. If you left it covered, it might have kept too much moisture in your casserole. Also, lower fat milk may make it runnier. It sounds familiar to what my mom makes for Christmas morning.

She mixes cut ham (instead of sausage), onions, green & red pepper, salt and pepper together.

She uses 8 slices of bread (not cut). You put 4 slices of bread on bottom, layer on the ham mixture, place the rest of bread on top and top that with the rest of the ham mixture.
