How about welding a FEMA barrel that is cut in half, under retort barrel. Take you Big pile of shit and stick it in the half FEMA barrel. Maybe weld a 3/4" pipe to add gasses to the lower barrel to give it more fuel.
Since your using 2"x4"'s, what about cutting the pieces 3 1/2" long? They would be a little more uniform. The thickness would only be 1 1/2"s but it might work a little better.

I'm no expert but it strikes me that it would have been easier to fill the drum then build a fire under it rather than trying to manhandle a full drum into an already lit fire, also why not weld a second chamber onto the bottom of the drum and build the fire in that then you won't need as much fuel to make the charcoal because you will be concentrating the heat right under the charcoal making chamber in much the same way an oven works.
Buy a cheap used wood stove off Craigslist. throw in oak firewood, get it hot.. by barely opening the door.. When it all turns red. Shovel it out of the stove into a metal trashcan.. Pour water on the red coals until they are wet and cold.. dry the charcoal. use it whenever... easy enough.
I have had Great success with 5 gallon metal buckets! I drill one hole in the center, and then put the heat to it! Once the gas has burned off I cover the hole with a centercap, and place sand or dirt around it! This makes perfect Charcoal!

Some people aren't educated enough about welding to realize that you need to protect your eyes or close them when welding. You might consider an annotation so that some city slicker doesn't go blind.
I garuntee if you weld with your eyes closed and have no mask or hood on, when you wake up the next morning it will feel like someone cramed sand in you eyes, and rubbing them when they are burning and itchy will only make them worse! It sucks ass bad, I am a welder and I learned the hard way, wear a mask when tacking up a weldment. (at least thats how it happend to me) I know better even then to wear a mask when welding out a weldment. WEAR APPROPRIAT WELDING GEAR AT ALL TIMES!

what if you got an old earthstove... cut a circular cut form the top of the earhstove so the drum could fit on top... weld the drum for in place as a new top... then you start a fire in the earthstove... alot more heat will transfer and the gasses could still be vented into the stove... you would have alot more use of your fuel and a much faster charcoal producer....
That is a great idea. What works well too is running an open top (stratified) gasifier with a weak blower. The volitiles are removed and the charcoal is high quality when the cubes are cut to 2 x 2 inches. Its fast (45 min) and consumes about the same amount of wood in the end.
Yeah, I'm always learning... Sometimes the hard way. I usually make my charcoal by starting a fire and rescuing the hot coals before they become ash. Using the retort makes much better charcoal. I am working on a better design that will give a more even result. Thanks for watching.
